The Setup
Late January 2026, a fintech founder walked into our office with a problem. She had a Series A term sheet conditional on demonstrating a working product to three design partners within 60 days. She had a pitch deck, a Figma prototype, and zero production code.
We shipped in 42 days. Here's the exact playbook.
Week 1: AI Discovery (Days 1--7)
Most development shops spend week one in "discovery" --- a polite word for meetings. We do discovery differently. By the end of day one, we had the AI Pipeline Engine analyzing the Figma prototype, the pitch deck, and transcripts from three customer interviews the founder had recorded.
Day 1--2: Automated requirement extraction. The AI Pipeline parsed the Figma prototype and generated a structured feature map: 47 distinct user flows, 12 API endpoints, 3 third-party integrations (Plaid, Stripe, SendGrid). It flagged 8 ambiguities in the prototype where user flows contradicted each other. In a traditional process, we'd discover those conflicts in week three during implementation.
Day 3--4: Technical feasibility spike. Two senior engineers spent two days on the hard questions: Could we meet PCI compliance requirements with our standard stack? What was the latency budget for the Plaid integration? Could the transaction reconciliation engine handle the target throughput? These are human judgment questions. The AI Pipeline can't answer them, but it can surface them faster than manual analysis.
Day 5--7: Architecture decision records. We wrote seven ADRs covering the critical technical decisions: database choice (Postgres with Citus for horizontal scaling), auth strategy (Clerk with custom RBAC), deployment model (SST on AWS), and the event-driven architecture for transaction processing. Every ADR was reviewed by two engineers and the founder.
Week 1 output: A complete technical blueprint, a prioritized backlog of 47 features, and a clear picture of where the risks lived.
Week 2: Architecture + Scaffolding (Days 8--14)
This is where the AI Pipeline Engine earns its keep. With the architecture locked, we fed the ADRs and feature map into the pipeline and let it generate the project scaffold.
What the AI Pipeline generated:
- Full project structure (Next.js frontend, tRPC API layer, Postgres schema)
- Database migrations for 14 tables with proper indexes and constraints
- Authentication flow with role-based access control
- CI/CD pipeline (GitHub Actions deploying through SST)
- 200+ skeleton test files with test descriptions but no implementations yet
What humans built:
- The transaction reconciliation engine (too domain-specific for AI)
- Plaid integration adapter (required understanding of webhook timing edge cases)
- The RBAC permission model (security-critical, needed human review at every step)
By day 14, we had a running application in staging. It didn't do much --- you could log in, see empty dashboards, and navigate between screens. But the infrastructure was real. The database was real. The deployment pipeline was real.
Weeks 3--5: AI-Augmented Feature Development (Days 15--35)
This is the sprint phase, and it's where AI-first development creates the most dramatic difference from traditional timelines.
Our process for each feature:
- Engineer writes behavioral tests (30 minutes)
- AI Pipeline generates implementation (15 minutes)
- Engineer reviews, adjusts, adds edge cases (1--2 hours)
- AI Pipeline generates updated code (15 minutes)
- Final review and merge (30 minutes)
A feature that would traditionally take a full day was completing in 3--4 hours. Across three engineers working in parallel, we were closing 6--8 features per day.
The Hard Parts
Not everything went smoothly. Three moments nearly derailed us:
The Plaid webhook race condition (Day 18). Plaid's webhook delivery isn't guaranteed to be in order. The AI Pipeline generated code that assumed sequential delivery. It took a senior engineer four hours to redesign the event processing to be idempotent and order-independent. This is exactly the kind of problem AI misses --- it generates code that handles the documented behavior, not the actual behavior.
The PCI scope creep (Day 22). We discovered that one of the founder's "must-have" features --- storing card numbers for quick re-entry --- would pull us into PCI DSS scope. We spent half a day with the founder, restructured the feature to use Stripe's tokenization, and avoided three months of compliance work. The AI Pipeline had happily generated the card storage implementation. It passed all tests. It was also a compliance landmine.
The performance cliff (Day 29). Load testing revealed that the transaction dashboard query was taking 12 seconds with 100K records. The AI-generated query was technically correct but used a nested subquery pattern instead of a window function. A 20-minute rewrite by a senior engineer brought it to 200ms. AI is still mediocre at query optimization for specific data distributions.
Week 6: Testing, Polish, Launch (Days 36--42)
Days 36--38: End-to-end testing. We ran the AI Pipeline in a dedicated testing mode, generating edge case scenarios based on the feature specs. It produced 340 test scenarios, of which about 60 were genuinely useful edge cases we hadn't considered. The rest were redundant or trivial, but a 17% hit rate on novel edge cases is significant.
Days 39--40: Performance and security audit. Manual review of every API endpoint for authentication, authorization, rate limiting, and input validation. The AI Pipeline flagged 4 endpoints missing rate limiting. A human-led penetration test found 2 additional issues the AI missed: a timing attack on the login endpoint and an IDOR vulnerability in the account settings API.
Day 41: Staging demo with design partners. All three gave the green light.
Day 42: Production deployment. One-click deploy through SST. Monitoring and alerting configured. On-call rotation established.

The Lesson
Six weeks isn't fast because we cut corners. It's fast because AI eliminated the mechanical work and let engineers focus exclusively on judgment calls. The hard problems --- the race condition, the compliance decision, the query optimization --- still required experienced humans. But everything around those hard problems was accelerated by an order of magnitude.
